Universities Are Over. Here’s What’s Next.
AI will decimate universities. What will replace them will bring about a renaissance of learning.
The university as we know it will soon disappear. What replaces it will look nothing like what they are today. If you’re an investor, an educator, or someone building the future - this is the most important shift happening in education right now. Here’s why.
For most of the past century, universities have served as human capital factories for the knowledge economy. This worked when the world needed accountants, analysts, and managers. But that economy is now disappearing.
Let’s start with some numbers. Graduate unemployment is at record highs. In the UK, 12% of recent graduates are unemployed six months after graduation—the highest rate in a decade. In the US, underemployment among recent graduates sits at nearly 40%. Meanwhile, AI is advancing faster than any technology in history. Companies are racing to use AI across every knowledge work functions like legal research, financial analysis, content creation and software development. The jobs that universities have spent 75 years training people for are vanishing.
This isn’t a temporary disruption. It’s structural. The knowledge economy is ending. The entire premise of the modern university, that a degree leads to a stable, well-paying knowledge work career, is collapsing. But here’s what most people miss: this isn’t a crisis for education. It’s a crisis for a very specific type of institution that we’ve been calling a university for the last 75 years, but which has almost nothing to do with what universities originally were. Higher education will exist in the future, but will go back to what it used to be. To understand what comes next, we need to understand what universities used to be, and why they changed.
From Schools for the Elite to Degree Factories
For most of their history, universities weren’t job training centres. Oxford and Cambridge in the 18th century weren’t producing accountants and managers. They were places where elite youth went to develop themselves broadly—to study classics, philosophy, rhetoric and so on. To become educated members of society, not trained workers. Meanwhile, scientists and scholars used universities as places to think, do research, and advance human knowledge.
This all changed after World War II. We entered the knowledge economy—an economy built on information work such as professional services and corporate management. Universities became the human capital factories for this new economy. The university degree became a gateway to the accounting firm, the law firm, the consulting company, the corporate management track, and so on. Universities responded by creating vocational programs. Business schools exploded. Professional graduate programs proliferated. The GI Bill sent millions of veterans to college. Governments worldwide expanded higher education massively.
Millions of young people went to university not for knowledge, but for the signal. The degree showed employers you were intelligent, could complete a four-year program, could show up and meet deadlines and could navigate institutional environments. Employers used degrees as filters — not because graduates knew essential things, but because the degree sorted candidates.
The Collapse of the Degree Business
In The Case Against Education, Bryan Caplan suggests that as much as 80% of the return to education comes from signalling rather than actual learning. Students were paying $50,000, $100,000, $200,000 – just to get ahead of each other. This business model worked as long as large numbers of knowledge jobs existed and required that signal. And universities built up enormous endowments with the money they made selling degrees. Now, those jobs are disappearing.
As AI eliminates knowledge jobs, the value of a degree collapses. Why would an employer pay $80,000 a year for a paralegal with a degree when AI can do the legal research? Why hire a junior financial analyst when AI can build the models? The entire economic logic of the modern university falls apart. But—and this is crucial—education itself doesn’t become less valuable. If anything, it becomes more important. In a world where AI handles routine knowledge work, what matters is judgment, creativity, adaptability, the ability to ask good questions and think across domains.
These are the things that the original universities actually taught. So universities will have to return to something closer to their original purpose: places where young people broadly develop themselves. Not to prepare for specific careers — because those careers won’t exist or will be too fluid to prepare for — but for life itself.
AI Will Revolutionise Learning
AI is changing education fundamentally. The traditional university model is built around in-person teaching to classes. You have to teach to classes because you need to pay professors, and you can only afford professors if they teach a large number of students at once. This creates the entire rigid structure: cohorts moving at the same pace, fixed curricula, semester systems and credit hours.
This will change completely. Benjamin Bloom’s research in the 1980s showed that students with one-on-one tutoring perform two standard deviations better than students in conventional classes. That means the average tutored student outperforms 98% of students in traditional classrooms. One-on-one education has always been far superior. It’s just been financially impossible.
Until now. AI tutoring is crossing a threshold. Claude, ChatGPT, and specialized AI tutors can already explain complex material, adapt to learning styles, provide infinite patience, and teach at university level in many domains. These systems are improving exponentially. Within a few years, AI tutors will be better than most human teachers for the majority of university-level content.
When that happens, the entire economic and structural logic of higher education transforms.
Teaching moves online. It happens one-on-one with AI. It becomes personalised. Students won’t move through fixed curricula in cohorts—they’ll chart completely individual learning journeys at their own pace. And critically: the cost of education drops to essentially the cost of running software.
When teaching is done by AI, universities don’t need to be education providers anymore. They become something else entirely. They become learning communities where young people develop themselves freely and broadly.
The New Model for Higher Education
A new kind of university will emerge for this new reality, one where the education will be disintegrated from the college experience. Universities will take the form of physical learning communities, where young people will get all the social and developmental aspects of university life. Students will live together, work in shared spaces, join clubs and societies, attend seminars and workshops, build friendships and networks. But the teaching is provided by third parties online — AI and online universities — at a fraction of the cost.
Students won’t be stuck in rigid programs, but will have the flexibility to chart their own path. At this new kind of university, students can self-study, learn by doing or starting a company, or enrol in any of the thousands of different programs offered online. This makes the curriculum much more adaptable to the changing economy. Learning won’t just mean studying what was relevant in the past, but preparing for life in the world of tomorrow.
This is what the future of higher education looks like. Young people can already study online programs from established universities at a fraction of traditional tuition costs, or pursue completely self-directed learning paths. They can get the same degrees as students being taught in person, but pay less than half the price. And if they prefer to build their own projects or work online instead, they can do so while being in a vibrant community of peers.
The university will still exist in some form, because the social and developmental aspects of university remain valuable: the late-night conversations, the collaborative projects, the community, the exposure to different ideas and people. What becomes obsolete is the expensive in-person teaching model.
This new model has big advantages. First, flexibility: students can get any online degree available, or no degree at all. They can start companies. Develop unique talents. Explore different fields. Take time for internships or projects. Their learning is completely personalised.
Second, cost: students save thousands per year in tuition and living expenses compared to traditional universities. Studying online is already much more affordable, and gives students the same degrees. When AI replaces teachers entirely, education will be as affordable as the price of running software. And when studying moves online, students can live anywhere. A student in Buenos Aires can live and study for less than room and board alone costs at many US universities.
Third, the operational model is simple. No need to run a complex academic institution, hire faculty, develop curricula, manage accreditation, or build laboratories. Just run coworking spaces, organise events, support student clubs and societies, create community. This is lean, low overhead, high margin, and easily scalable.
Some companies have started to build this. Some years ago, the now defunct U Experience tried to do it, but timed it poorly. Now, Exodus Education1 is building it in Europe, and The Social Hub2 is offering something adjacent with its memberships.
The Opportunity
The knowledge-economy university is dying. AI makes education cheaper and more personalised. But young people still need physical communities. The future sits exactly at this intersection.
This isn’t about improving the old system. It’s about replacing it. The safe path — the degree, the stable job, the linear career — no longer exists. The beaten track has vanished. Education must now be about preparing people for the off-road path, for life without a map.
We need education that produces explorers and entrepreneurs, not employees. Creators, not clerks. Free thinkers who know how to build, lead, and communicate. The future belongs to those who can combine human creativity with technological intelligence.
